Changing Desktop Icons

I have been trying to change the vista desktop icons using the properties drop
down item.  After selecting 'Change Icon' button and
browsing to a file containing my replacement icon, the 'Change Icon'
screen shows my new icon.  Going back to the properties window and
doing an 'apply' changes the icon on my desktop to the new one.
However, upon selecting to load the shortcut using this icon, the
application window appears and after a second or two, the icon goes
back to the default windows explorer icon.  How can I keep the change in icon
permanent?

Usually that happens if the icon is the wrong size for Vista. Try changing
its size a few pixels in Appearance.

    What is the right size for Vista?  The icons look ok until I use them to bring
up the program.
     Can they be too small or too large?  In any case, they look ok when first
installed.
